Free Shipping Thresholds: Cover Shipping Without Hiding the Cost
· omnicalc.info
Free shipping is paid for somewhere in the order economics. A threshold can help ensure that a basket generates enough gross contribution to cover the shipping subsidy, but the arithmetic alone does not identify the offer that will maximize profit. Costs and customer response must both be considered.
Calculate a basic threshold
Suppose the shipping subsidy is $6 per order, the desired amount remaining after shipping is $4, and gross margin is 40%. Required order value is ($6 + $4) ÷ 0.40 = $25.
At a $25 order, 40% gross margin produces $10. Paying $6 shipping leaves $4. The result works only for the costs included in the margin and shipping assumptions.
Include fulfillment costs consistently
If packaging and fulfillment labor add another $2 per order and are not included elsewhere, the required amount becomes ($6 + $2 + $4) ÷ 0.40 = $30.
You can model that by using $8 as the total subsidy or fulfillment-cost allowance, while clearly documenting that it includes more than postage. Do not add packaging twice if it is already included in the unit costs used to calculate margin.
Account for percentage-based fees
A separate 3% fee on order revenue reduces a 40% pre-fee margin to 37%, assuming both percentages use the same revenue base. Covering $8 fulfillment plus a $4 target then needs $12 ÷ 0.37, approximately $32.43.
A fixed transaction charge would instead increase the amount in the numerator. The standard threshold tool does not infer either charge, so adjust inputs deliberately and keep a record of what the margin includes.
Test baskets rather than only averages
An average 40% margin may hide products with 20% and 60% margins. A customer filling the threshold with low-margin or heavy items can produce a much weaker result than the average suggests.
Shipping can also jump with weight, zone or parcel count. Review representative baskets near the threshold and confirm whether exclusions or a more limited offer are needed.
Measure behavior after introducing the offer
A higher basket value does not prove that the offer improved total profit. Customers may abandon smaller orders, add low-margin items or return more products. Compare conversion, contribution per order and total contribution against a suitable baseline.
