CPA vs CAC: Measure the Cost of Acquiring a Customer Correctly
· omnicalc.info
CPA and CAC can appear interchangeable on a dashboard, but they often measure different outcomes and cost scopes. CPA may describe the cost of a lead or signup. Customer acquisition cost should refer to the cost of acquiring a new customer under a clearly stated definition.
Define the action before dividing
Suppose a campaign spends $600 and generates 60 leads. Cost per lead is $10. If 12 of those leads become customers, the advertising cost per acquired customer is $50, not $10.
Both numbers can be useful. The mistake is labelling the lead metric as customer acquisition cost and using it to compare with customer lifetime value.
Add the costs your CAC definition requires
Suppose the campaign also requires $240 of attributable sales effort and $120 of agency work. The combined acquisition cost is $960. Dividing by 12 new customers produces $80 CAC.
A media-only result and a fully loaded result answer different questions. Document whether salaries, commissions, creative production, software and agency fees are included. Avoid adding a fee twice if it is already within the marketing spend total.
Match timing to the sales cycle
Costs incurred this month may produce customers next month. Dividing this month’s spend by this month’s new customers can therefore be misleading when the sales cycle is long or spend is changing quickly.
A cohort approach groups acquisitions with the activity that generated them, when reliable attribution allows. A period-based approach may still be useful for monitoring, but label it accurately and avoid assuming it is a precise cohort cost.
Keep repeat purchases out of the denominator
If those 12 new customers place 18 orders, dividing $960 by 18 gives $53.33 per order. That is not CAC: the business acquired 12 customers, not 18.
Likewise, do not include existing customers who reorder unless your metric explicitly measures reacquisition or retention activity. New-customer and repeat-customer economics should not be mixed without explanation.
Interpret the result in context
Is a higher CAC always worse? Not if the newly acquired customers have higher reliable contribution and an affordable payback period. Conversely, very low lead cost is not attractive when almost no leads become paying customers.
